Running a Hybrid All-Hands Quiz Without Losing the Remote Half of the Room

The all-hands quiz that only half the company can see

A quiz projected on the boardroom screen is a great idea for the twenty people sitting in front of it. It's a much worse idea for the fifteen people dialled in from home, squinting at a laptop camera pointed vaguely at a wall, trying to read multiple-choice text that's two pixels tall by the time the video call compresses it. Nobody planned to exclude them. It just happens by default the moment a quiz is built for a room instead of for a company.

The fix isn't complicated, but it does mean treating the two groups as one audience with two different screens, not one audience with a screen and an afterthought. Every player, in the room or on the call, needs their own device and their own join code, the same way they would at a fully remote quiz. The room's projector becomes a shared display for questions and the leaderboard; it stops being the only way to see or answer them.

Get that one decision right and most of the rest of a hybrid all-hands quiz falls into place on its own.

Give everyone the same device, not the same screen

Send the join code to both groups the exact same way and at the exact same moment: drop it in the meeting chat, the projected slide, and a Slack message, all at once, right before the quiz starts. Don't rely on people in the room reading it off the screen; half of them will be looking at their phone already and miss it going up.

The projector's job shrinks to two things: show the current question big enough to read from the back row, and show the leaderboard between rounds. It never carries the answer buttons. That single change is what makes the room stop having a structural advantage: nobody's craning their neck at a distant screen to answer, because nobody was ever supposed to answer from the screen in the first place.

This also solves a problem hybrid meetings have anyway: audio lag. A remote player often hears the host's voice half a second after the room does, over a laptop speaker with the meeting's own compression on top. If the question and timer live on their own device instead of depending on catching a live announcement, that lag stops being a scoring disadvantage.

Timing has to survive a bad Wi-Fi day

In a fully remote quiz, a laggy connection is one person's bad luck. In a hybrid one, it can look like a systemic bias against everyone dialling in, especially if the same three remote employees always place last. Before assuming the questions favour the room, check whether it's actually a connection issue: ask the remote group directly, and watch whether the same names come up regardless of category or difficulty. A pattern that holds across every round is a network problem, not a knowledge gap.

A generous per-question timer, twenty to twenty-five seconds rather than ten, absorbs most of the gap between a wired office connection and a home Wi-Fi network without making the quiz feel slow. It also absorbs the extra half-second most people need to glance up at the shared screen for context before answering on their own device, which happens more in a hybrid room than a fully remote or fully in-person one.

If a specific remote employee's connection visibly drops mid-question, more than once in the session, say so out loud and let them rejoin the current round rather than eating a zero silently. A quiz meant to bring the whole company together loses the room's trust fast if the on-call fix for a dropped connection is nothing.

Mixed teams beat room-vs-remote every time

The single biggest design mistake in a hybrid all-hands quiz is letting teams form by default, which almost always means the room ends up as one team and remote employees end up as another. That split turns a fun exercise into an accidental referendum on return-to-office policy, which is the last thing an all-hands should be doing by accident.

Build teams on purpose instead, and mix location deliberately: a five-person team should have at least one remote member and at least one in-room member, ideally from different departments too. Announce team assignments before the quiz starts, not as players join, so nobody in the room ends up clustering with the people already sitting next to them out of habit.

This has a side effect worth planning for on purpose: a mixed team needs its remote member to actually contribute to win, which means the two or three people who normally never speak up in a room-dominated meeting get a concrete, low-stakes reason to be heard. That's a bigger win for a hybrid culture than the quiz itself.

Questions that work identically on a big screen and a small one

A question that leans on something only visible in the room, a whiteboard doodle from last week, an inside joke about the coffee machine, a photo pinned to a noticeboard, will always read as an in-room-only question to anyone dialling in, no matter how good the intentions behind it were. Keep every question resolvable from text and audio alone, so a remote player and an in-room player are working from identical information.

Picture rounds still work in a hybrid setting, but the image has to load inside each player's own quiz app, not get held up to a webcam or shown only on the projector. If a picture round is part of the plan, build it the same way you'd build one for a fully remote quiz: the image lives in the question itself, on every device, at the same time.

Company-specific trivia (who joined which team when, what shipped last quarter, an old Slack thread everyone remembers) travels well in a hybrid room because it doesn't depend on being physically present for a shared reference. It's usually the strongest category for exactly this format, since it's the one kind of knowledge a remote employee has just as much access to as someone sitting in the room.

A host's checklist for the day of the all-hands

Thirty minutes before the meeting: test the join code from a phone on the office Wi-Fi and from a laptop on a home connection, not just from the host's own machine on a wired desk connection, since that's the one setup least likely to reveal a problem. Confirm the projector is only displaying questions and the leaderboard, never the answer options, and that whoever's driving the slides knows not to advance past that.

Five minutes before: post the join code in chat, on the shared screen, and read it aloud, in that order, so it reaches people regardless of which channel they happen to be paying attention to at that exact moment. Confirm team assignments are visible to everyone before the first question, not discovered mid-round.

During the session: watch for a remote name repeatedly at the bottom of the leaderboard and check in on their connection rather than assuming it's the questions. None of this needs new tooling beyond what a normal live quiz already runs on; it's the same platform, the same join code, and the same live leaderboard a fully remote or fully in-person quiz would use; the only thing that changes is treating the room as one more set of devices in the crowd instead of the main event everyone else is watching from outside.
